Hospital marketing strategies and plan: a template by service line

A hospital marketing plan that works is a portfolio of service-line plans, not one campaign for the building. How to score and choose the lines, the eight strategies that move them, a one-page plan per line, and a twelve-month calendar for an Indian hospital.

A hospital marketing strategy is a decision about which three to five service lines to lead with, how patients and referrers reach each one, and what the hospital will build for each, in what order.

This piece sits under the hospital marketing guide, which explains why hospitals are marketed by service line and how patients actually arrive. Here the job is the plan itself: how to choose the lines, what to do for each, and a template that fits on a page per line so a marketing head can put it in front of the board.

What a hospital marketing strategy has to answer

  1. Which service lines lead? Three to five, scored, in order. Not twenty at equal weight.
  2. For each line, where do patients come from today, and which route is the one to grow: referral, search, payer, or brand?
  3. What will we build for each line, in what sequence: the journey pages, the doctor content, the referral programme, the scheme pages?
  4. Who owns each line’s plan? A department head and a marketing owner, named.
  5. How will we know it’s working, per line, monthly?

The brand campaign, the hoardings, the annual health-check push: they sit on top of this, not instead of it.

Scoring the service lines

Score every clinical department on five criteria, one to five each, and lead with the top three to five. The scoring takes an afternoon with the finance head and the medical director, and it settles the argument about which department gets marketing attention.

CriterionWhat to scoreWhy it matters
Contribution marginRevenue net of direct costs per case, times volumeMarketing spend has to be earned back
Available capacityBeds, OT slots, consultant hours the line can actually addNo point marketing a full line
Patient research intensityHow much patients search before choosing: high for elective (joints, IVF, cataract, bariatric), low for emergencyContent and search only work where patients research
Doctor participationWill the lead consultant put their name on content and appear on camera?Without it, the line can’t be marketed compliantly or credibly
Competitive gap in the cityHow well the competing hospitals already cover the line onlineAn open gap is faster to win than a contested one

A typical result for a multispecialty hospital: orthopedics and cardiology score high on margin and research intensity; oncology scores high on margin but low on doctor participation; maternity scores high on volume and low on margin. The top three are the plan; the rest get a listing entry, a department page and no more this year.

The five numbers per line

Before writing the plan for a line, pull these from the HIS and the OPD registration source field. If there is no source field, adding one is the first action in the plan.

  • Enquiries per month by source (WhatsApp, call, form, walk-in, referral, camp)
  • Enquiry to OPD to admission conversion
  • Referrals per month, by referring doctor or facility
  • Share of admissions through scheme and insurer channels (PM-JAY, CGHS, ECHS, private TPAs)
  • Search impressions and clicks for the line’s condition and procedure terms (Search Console)

A line with strong referral volume and no search presence needs the journey content; a line with search traffic and weak conversion needs the landing page, the cost page and someone answering the WhatsApp within the hour. The numbers decide which of the eight strategies below come first.

The eight hospital marketing strategies, in order

1. Fix the conversion path per line

Every line, before any traffic. A landing page with the consultants, the procedures, a cost range or a cashless path, and WhatsApp; a source field at OPD registration; a tracked number; someone who answers within the hour. Traffic into a broken path is wasted.

2. Build the referral programme

Every line, in parallel with everything else. A named liaison, a referral guide for GPs and nursing homes, same-day discharge summaries back to the referrer, quarterly outcome updates, a CME evening per line. The highest-ROI channel in the hospital and the one that doesn’t wait for content.

3. Publish the scheme and cashless pages

Every line the schemes cover. “Cashless treatment under PM-JAY at [hospital]”, one per scheme and per major insurer, with the process, documents and a WhatsApp contact. Highest-converting pages an Indian hospital can publish, and almost nobody has them.

4. Map and build the patient journey for the lead line

Line one first, then two, then three. Symptom, condition, treatment, decision and recovery pages, doctor-authored or reviewed, linked as a cluster. The hospital guide has the map; symptom-led marketing covers the top of it.

5. Put the consultants on camera

Lead lines. Sixty-second explainers per condition and procedure, reused on the pages, the Google listing and social. Doctor-led video is the bridge between “the doctor is the brand” and “the doctor can’t advertise”.

6. Run Google Business Profile as a channel

Hospital and departments. Accurate categories per department, review asks by WhatsApp at discharge follow-up, responses within a day, weekly posts. Decides the emergency and walk-in searches that content can’t.

7. Paid search for launches and elective cost terms

Lead lines only. “Knee replacement cost [city]”, a new consultant’s OPD, a new robotic system. Tight geography, landing pages that match, call tracking. Not a permanent substitute for the content that earns those searches.

8. Camps, corporate and community, tracked

Cardiology, diabetes, ortho, eye. Still material in tier-2 cities. A landing page and a unique number per camp, or they’ll never be measured.

The one-page plan, per service line

One page per lead line. Three pages is the whole plan, and it fits in a board pack.

Budget

The hospital guide gives the ranges: roughly 1 to 3% of net revenue for a large multispecialty hospital as a whole, and 8 to 12% of a line’s revenue for an elective, cash-pay line in growth. The strategy point is the same as for any specialty: budget per lead line from patient value (revenue per admission times enquiry-to-admission conversion, against cost per enquiry by channel), not as a blended percentage; the arithmetic in the cost and ROI calculator works unchanged for a hospital line. Fund the conversion path, the referral programme and the scheme pages first; they’re cheap and they raise the return on everything after them.

Strategy notes for India

Scheme pages are strategy 3, not an afterthought. PM-JAY, CGHS, ECHS and TPA empanelment decide a large share of admissions, and a findable cashless page per scheme is a lead source most hospitals don’t have.

The referral network includes nursing homes and diagnostic centres, not only GPs, and in tier-2 cities it includes the ambulance operators who decide where emergencies go.

The doctor is the brand and can’t advertise; the plan works because educational content and profiles in the consultant’s name are permitted under the NMC regulations and promotional content is not. Every page and video in the calendar is the first kind.

WhatsApp is the enquiry path for every line; the source field has to capture it.

Medical tourism is a service line of its own for metro hospitals, scored on the same five criteria and given its own page if it makes the top five.

The numbers to watch, per line

  • Enquiries by source, monthly, so each strategy can be judged on its own
  • Enquiry to OPD to admission conversion
  • Referrals per referrer, and the count of active referrers
  • Search impressions and clicks per journey stage (Search Console)
  • Cost per admission by channel, and revenue from marketing-sourced admissions

Review them on the same day each month, per line, with the one-page plan open. Scoring the lines and building the three plans is the first month of every Omdra hospital engagement; scope and pricing are on the hospital marketing agency page, and results, as they accumulate, are in the case studies.

Frequently asked questions

What is the best marketing strategy for a hospital?

Choose three to five service lines by scoring margin, capacity, how much patients research, doctor participation and the competitive gap; then, per line, fix the conversion path, build the referral programme, publish scheme and cashless pages, build the patient-journey content with the consultants’ names on it, and put the consultants on camera. One plan per line, not one campaign for the hospital.

How do I write a hospital marketing plan?

Score the service lines, pull five numbers per lead line (enquiries by source, conversion, referrals, scheme share, search impressions), then fill one page per line: owners, goal, the numbers, the route to grow, sub-lines, consultants, strategies in order, budget, calendar, metrics. Three pages is the whole plan.

Which service lines should a hospital market first?

The ones that score highest on contribution margin, available capacity, patient research intensity and a willing lead consultant, with a gap in the city’s search results. Typically orthopedics, cardiology and one elective line such as IVF, bariatrics or ophthalmology; emergency and maternity rarely justify content spend.

How much should a hospital spend on marketing in India?

As a whole, large multispecialty hospitals run around 1 to 3% of net revenue; an elective, cash-pay line in growth can justify 8 to 12% of that line’s revenue. Set the number per line from revenue per admission, conversion and cost per enquiry, and fund the conversion path, referral programme and scheme pages before paid media.
